Buying lists vs scraping your own: the real cost math

Every investor eventually does this math, usually on a napkin, usually wrong in one direction or the other. So let's do it properly.

What buying really costs

The sticker price is per record or per month, and it looks reasonable. The hidden costs are where it gets expensive:

  • It never stops. You pay this month, next month, forever. Stop paying and the data stops.
  • Freshness is whatever the vendor says it is. You don't control when their data was pulled, and "updated monthly" can mean a lead is 29 days old on arrival.
  • You're not the only customer. The same records go to everyone else in your market who pays the same vendor. You're buying a ticket to a race, not a head start.

What scraping really costs

Honesty in the other direction: owning a pipeline isn't free either. There's a build cost up front, and there's maintenance, because source sites change and bots break. Anyone who quotes you a scraper with no maintenance plan is selling you a countdown timer.

But the shape of the cost is different. Build once, and the marginal cost of each additional record rounds to zero. Pull daily instead of monthly at no extra charge. Add a county for the cost of one more bot. And the data is exclusively yours, on your schedule, in your format.

The actual decision rule

It comes down to recurrence. A list you need once, for a one off campaign in a market you're testing? Buy it. Building a pipeline for a single pull is like buying a tractor to mow one lawn.

A list you pull every week, in your core counties, that your whole acquisition process feeds on? That's infrastructure, and renting infrastructure forever is how you end up spending more for worse data. Take your last twelve months of list spend and compare it to a one time build plus modest maintenance. For core lists, the pipeline usually pays for itself well within the year.

And the hybrid is legitimate: buy for breadth in markets you're exploring, own the pipeline where you actually live.
